The Talent
Chaos Tax
The Value of Human IP

Tax Avoidance
But first,
the layoffs.
Companies keep cutting talent in anticipation of AI capabilities that don’t yet exist. Plenty of tasks should move to AI. But before you cut, know which work is your edge — because that is the work you cannot buy back.
If we’re the best in the world at AI, but we’ve displaced millions of workers, we will have automated our decline.
Gina Raimondo · TED 2026
Your Human IP
The intelligence that separates one company from another is human
The data you collect and the AI you license are available to your competitors too. What’s left is human — and it comes in two layers.
Expertise & judgment
The reasoning, experience, taste, and judgment each person brings. The scientist who knows which result is worth exploring.
How things get done
The shorthand, the trust, the unwritten knowledge of how work happens. It’s why companies exist.
Your Human IP
Alive, and the source of everything that makes your company unique. Always improved by humans, always amplifying them.
Record only an expert’s conclusions and you have a snapshot that’s immediately out of date. What’s worth capturing is how your best people reason and work.
The Winemaker’s Formula
terroir + the winemaker
Everyone now has the same equipment — the same technology, the same data. What makes valuable wine is your winemaker (the judgment of your people) and your terroir (the IP and edge you already have). Square that formula with the right AI tools and your uniqueness scales.
Use AI for efficiency alone and you get slop swill.
Put A Number On It
What it can’t measure, it can’t defend
Human IP moves the numbers; it just doesn’t get the credit. So measure it the way you measure anything you intend to grow — attrition in your highest-judgment roles, the collaborations behind your best work, the decisions where a person changed the outcome.
The 5% of firms BCG calls “future-built” are the ones designing AI around human-and-machine collaboration — not against it.
Human + AI
It hired radiologists not despite the AI — but because of it
In 2016 we were told to stop training radiologists. The Mayo Clinic did the opposite. Every model made the human judgment on top of it more valuable — so its radiologists now reach more patients and save more lives.
The question was never “what can the AI do?” It was “what must the humans keep doing — and how does the AI multiply it?”
The machine’s job is to lower the cost of being wrong. The ambition stays human.
Ask these before you automate
Nobody is arguing against efficiency. The argument is for knowing what value you have before you automate it away. So before the next automation decision, three questions.
Question 01 of 03
If an AI could take over all of your team’s tasks, who would you keep?
And why? The answer tells you which work is your edge — the work you cannot buy back once it walks out the door.
Question 02 of 03
Have you captured how your best people reason and work?
In a way that makes them and everyone around them better? Or did you lay those people off already?
Question 03 of 03
Is your AI roadmap built to amplify what makes you distinctive?
Or is it designed around what the vendor’s product happens to do today? Off-the-shelf playbooks produce off-the-shelf results.
The Talent Chaos Tax
The companies that come through this era with a real edge will treat their Human IP as an asset class
They identified it, measured it, invested in it, and designed their AI to compound it. That’s the edge that survives what’s coming next — and how to do it is where this series goes next.
Your vineyard is yours to harvest, or to pave over. Make 2026 your best vintage yet.
